Planning a rota people can live with

Every bad rota fails the same way: it starts from names instead of needs, forgets someone's leave, buries one person in weekends, and ships too late to fix. The repair is a sequence, and it works on paper, in a spreadsheet, or in our free planner.

Coverage before names

Write down, per shift and weekday, how many people the work actually needs: two on days Monday to Friday, one on nights, three on Saturday lates, whatever your floor really requires. This is the skeleton. Do not touch names until it is written, because every argument later is settled by pointing at it.

Hard constraints next

Leave (annual, maternity, sick), specific requested days off, legal or contractual limits, minimum rest between shifts, and the longest run of consecutive days you will allow. These are walls, not preferences. A rota that breaks them is not a draft, it is a mistake.

Then preferences, then fairness

Now the soft layer: who prefers mornings, who studies on Tuesdays, who wants the school run. Fill remaining slots by balancing total hours and spreading weekends and nights evenly across the month. Fairness is measurable: if one person has 4 weekend shifts and another has 1, the rota is wrong even if every slot is covered.

Publish early, change loudly

A fair rota published late is still a bad rota. Two weeks ahead is the respectful minimum; changes after publication happen face to face or in the team channel, never silently. Keep a visible record of who covered whose swap so the next month can pay the debt back.

How far in advance should a rota be published?

Two weeks is a fair minimum, four is kind. Some countries and sectors set legal minimum notice; whatever the law, late rotas are the single biggest source of scheduling resentment.

How do I make a rota fair on weekends?

Count them. Track weekend shifts per person per month and balance the totals; do not rely on feel. Rotate premium and unpopular slots on a visible cycle so everyone can predict their turn.

What is the minimum rest between shifts?

Many jurisdictions require 11 consecutive hours of rest in every 24; healthcare and transport often have their own rules. Whatever applies to you, build it in as a hard rule so a late shift is never followed by an early.
